Turnaround and Restructuring Consultants: 18 Firms Compared

Published Updated 17 min read
When a company starts missing covenants, burning cash faster than planned or losing the confidence of its lenders, the board has to decide quickly who will help. A turnaround or restructuring firm brings people who have handled distress before: they build a short-term cash forecast, negotiate with lenders and creditors, cut costs, find a buyer or prepare a court process. Some will also put one of their own people into management as chief restructuring officer (CRO) or interim CEO or CFO.
This guide compares eighteen firms that sell that help. It groups them by the kind of firm, shows the evidence each publishes, and covers fees, conflicts and the questions to ask before you sign an engagement letter.

- interim management page (opens in a new tab)
SierraConstellation Partners says it was retained as CRO of NORPAC Foods, an Oregon farming cooperative with over $300 million in annual revenue, in June 2019. It reports putting a 13-week cash flow budget in place and reaching an agreement within two months for Oregon Potato Company to buy substantially all its assets in a Chapter 11 sale. After that stalking-horse bid was terminated, it reports managing the court auction that sold the operations to Oregon Potato Company and most of the real estate to Lineage Logistics. The senior secured debt was paid off in full, and an estimated 1,900 jobs were preserved.
Its turnaround management page (opens in a new tab) draws a line between a turnaround, which it says happens before insolvency, and a restructuring, which it says focuses on the balance sheet once a business is insolvent. It offers interim CEO, CRO, CFO and COO roles, independent board members and financial restructuring (opens in a new tab).
Turnaround, restructuring or interim leadership: what you are buying
The words overlap, and the firms use them loosely. SierraConstellation's own definitions are a useful starting point: it describes a turnaround as reshaping a business before insolvency, and a restructuring as reorganizing the balance sheet once the business is insolvent. A turnaround engagement can include financial restructuring.
What matters more is the role the firm will play:
- Adviser to the company. The firm works beside management on cash, the business plan and talks with lenders. Management stays in charge.
- Chief restructuring officer or interim executive. One of the firm's people joins management, often reporting to the board, and runs the restructuring while the existing executives run the business. AlixPartners, BRG and Ankura all describe the CRO this way.
- Adviser to lenders or creditors. Many of the same firms act for the other side. FTI's Steinhoff work and both of BRG's 2025 awards were for creditors.
- An interim executive you hire yourself. An experienced operator joins on a fixed term and answers to you, found through an interim and fractional executive search firm. Several consulting firms above also help with the search for a permanent leader.
- Fiduciary roles. Trustee, receiver, assignee or liquidator, appointed to manage or wind down a business for its creditors. DSI, Hilco, J.S. Held and Kroll describe this work.
A short-term cash forecast comes up again and again: AlixPartners, Huron, SierraConstellation and CMA all name a 13-week cash flow on the pages read. If your finance team cannot produce one quickly, that tells you how much help you need.
What it costs, and what the court decides
None of the eighteen firms publishes a fee amount or rate on the pages read. Hilco's Pitney Bowes case names a fixed-fee engagement but gives no figure, and that one case says nothing about how the firm prices other work. Ask each for a written proposal that names the people who will do the work, the scope, how fees are billed, and what happens if the engagement turns into a court process.
If the company files under Chapter 11 in the United States, the rules change. Under section 327 of the Bankruptcy Code (opens in a new tab), a trustee may hire professionals with the court's approval, and they must be "disinterested persons" with no interest adverse to the estate. Section 1107 (opens in a new tab) gives a company running its own case (a debtor in possession) the same power to hire. Under section 330 (opens in a new tab), the court may award those professionals "reasonable compensation for actual, necessary services" after notice and a hearing. Representing a creditor does not by itself disqualify a firm, but if another creditor or the US Trustee objects, the court must refuse the appointment where there is an actual conflict of interest. Ask your counsel to review each firm's relationships with your lenders before you sign. Other countries have their own rules; ask your counsel.
Questions to ask before you hire one
- Will you advise management, or will one of your people take a seat as CRO or interim executive? Who would that be?
- Whom have you represented in situations like ours: companies, lenders or creditors' committees? Do you have any relationship with our lenders?
- Who will do the work each week, and how many of them have been on the pitch?
- Can you describe two recent engagements of our size and in our industry, and give us someone to call?
- How will you bill, what would the first 13 weeks cost, and what changes if we file?
- What will you need from our finance team in the first two weeks?
- How will you hand over to permanent management when the engagement ends?
Before the advisers arrive: know your numbers
Several of the firms above name a 13-week cash forecast as one of their first steps: how much cash the business has and how long it will last. A board that already knows the answer starts the conversation with advisers and lenders on firmer ground.
I learned this at a much smaller scale. In a December 2021 podcast episode, I described how, in the early days of Lead Cookie, I didn't really understand cash flow. A sales slump I hadn't predicted, and decisions I made without knowing my numbers, left me having to make layoffs. Later, when I tried to sell the company, I realized that "no one's going to buy a business with bad books." A buyer, a lender or a turnaround adviser all start from the same place: numbers they can trust.
If you are reading this because the numbers already look wrong, what would your lenders say your cash runway is, and do you agree with them?

How this list was made
Each firm's own service, case and news pages were read on October 7, 2026. A firm is listed where its current site shows a dedicated financial or operational turnaround or restructuring consulting service; firms that have been acquired or renamed are assessed under their current name. Client names and figures are the firms' own published claims.
